2026-04-26 - FP16 Gemma ANE Rebuild Retry Requested

Intent: Retry a full FP16 Gemma ANE rebuild now to produce complete FP16 artifacts under ANE-only policy gates, aligned with the project ANE-only mandate and quality-before-perf workflow (validation-first optimization framing and project policy).

Setup: Planned run scope: all 30 FP16 layer shards, FP16 LM-head shards, regenerated FP16 runtime metadata, and non-REAP prefill/decode gates. Constraints captured: ANE-only compute, no REAP path, resumable commands, and no destructive deletions.

Result: Intent and plan logged. Execution metrics/artifacts (placement, latency, energy, cosine/perplexity) pending until rebuild and validators run.

Surprise / hurdle: The immediate requirement was to re-attempt end-to-end with stricter policy-compliant gates while preserving resumability and non-destructive operation.

Lesson: For expensive hardware-bound ANE experiments, committing the exact gate policy and constraints before execution reduces rerun waste and ambiguity.

Next: Execute the resumable FP16 rebuild pipeline; then record validator outcomes (ANE residency and quality) plus produced artifact counts/paths in a follow-up journal entry.
